Service Desk onboarding (IT help desk / ITSM rollout)
The plan we use to take an IT organisation from a shared support inbox to a measured service desk: a request taxonomy that stays small, SLAs tied to priorities that mean something, routing that lands work correctly first time, and a knowledge base wired to AI search so the top repeat questions answer themselves.
Rolled out to every employee at AutoZone (125,000), PetSmart (50,000+), A.S. Watson and Raley's (20,000) — and at larger retailers we are not permitted to name.

Frequently asked questions
How fast can a service desk go live?
Two to three weeks for a single-department pilot. A desk is live once request types, priorities, teams, routing and one intake channel exist — skills-based routing, the wider ITSM modules and most of the knowledge base are better built once real tickets are flowing and you can see what people actually ask.
What is the most common reason a help desk rollout stalls?
Scope at the taxonomy stage. Teams import the category tree from their previous tool — often 200 rows — and spend weeks in workshops before reaching the knowledge base, which is where most of the return is. Starting with 8 to 12 request types and revising after six weeks of real tickets is faster and ends up more accurate.
Do we need to migrate our ticket history?
Usually not for go-live. History migration is a separate project; most teams run the old system read-only for a quarter and start clean, because the reporting value is in what happens after the new service model is in place.
Where does the return on a service desk actually come from?
Deflection, not throughput. Processing tickets faster hits a ceiling set by headcount. Answering the repeat questions before they become tickets — a knowledge base seeded from real ticket reasons, made findable by semantic search and an AI agent that cites its sources — keeps compounding.
